A line called Brand still gets argued over. A line called Miscellaneous is where finance looks first for cash, and your search presence pays the price.

The Gist

  • Brand budgets tend to shrink draft by draft. Each cut comes with a reasonable comment until the line has a smaller number and a vaguer name.
  • AI tools now draw up shortlists from your reputation. When buyers ask ChatGPT who to consider, the answer comes from years of coverage and reviews, the same public record brand spend pays to build.
  • The cost lands after the budget cycle closes. Reputation fades slowly, so a cut can look free for several quarters before the damage starts to show.

Every fall, budget drafts start moving between marketing and finance, and by the fourth or fifth round they look a lot alike. Most of the cuts arrive with a reasonable note attached. Near the bottom, the brand line has shrunk to a rounding error and been renamed Miscellaneous for the board packet.

The change goes through without a fight and without anyone deciding the company should stop investing in its reputation. It happens one sensible edit at a time, in the same year buyers started letting AI tools decide who's worth a look.

How Do Brand Budgets Get Cut Without Anyone Deciding to Cut Them?

Each budget draft trims the brand line with a reasonable note until it shrinks to a rounding error and gets renamed Miscellaneous. This is happening in the same year buyers started letting AI tools decide which vendors are worth a look.

How AI Chatbots Now Shape B2B Vendor Shortlists

The way B2B buyers find vendors has moved faster than most budgets. Forrester's 2025 Buyers' Journey Survey found that 94% of business buyers used AI somewhere in their buying process. Generative AI and conversational search also came out as the most meaningful information source by a wide margin, well ahead of vendor websites, product experts and sales.

G2's research on software buyers, based on a March survey, showed how fast the starting point moved. Half of those buyers began their research with an AI chatbot more often than with Google, up from 29% the year before. One in three bought from a vendor they hadn't ever heard of before.

Imagine what that means for a mid-market firm. A CFO at a prospect asks an AI tool for three accounting firms that understand PE-backed manufacturers. The response pulls from years of articles, reviews, conference talks, expert quotes and client commentary. Last quarter's paid campaigns barely register. That public record is exactly what the brand line was paying for.

Why Does AI Search Raise the Stakes on Brand Spending?

Forrester found 94% of business buyers used AI in their buying process, and G2 found half of software buyers now start research with a chatbot more often than Google. Those AI answers pull from years of articles, reviews and expert commentary rather than last quarter's paid campaigns.

Why Budget Reviews Miss the Slow Cost of Brand Cuts

I started my career in finance at Big Four firms, so let me defend the CFO for a minute. A CFO's first loyalty is to the cash. When a line arrives with no evidence of return, trimming it is the responsible call. I'd have written the same note.

The trouble is timing. Budget reviews reward spend that connects to revenue this year, and the money is moving accordingly. Gartner's 2026 CMO Spend Survey found awareness and conversion accounted for 62.6% of total media spend as CMOs shifted budget toward acquisition and digital channels. Those programs can show results within a quarter, while reputation takes years to register on any report finance reads.

It builds over years and fades over years. Cut the work that keeps a company in the trade press or on review sites, and nothing breaks in the first quarter. Pipeline holds through the second. AI tools keep citing what's already out there for a while. By the time a competitor has filled the space you left, the budget decision behind it is two cycles old and hard to trace back.

Brand cuts have always taken a while to show up. In the past, the absence looked like inbound slowly thinning out, which was easy to blame on the market. With AI search, you can reproduce the moment it happens. A buyer types a question, and your firm isn't in the answer.

Why Do Budget Reviews Undervalue Reputation Spending?

Budget reviews reward spend tied to this year's revenue, and Gartner found awareness and conversion now take 62.6% of media spend. Reputation builds and fades over years, so a cut looks free for several quarters. AI search makes the loss visible when a firm drops out of a chatbot's answer.

Bring Finance Evidence it Can Test

If your FY2027 budget is still in draft, there's time to change how that line gets read. You won't need new software for any of it. Here's what I'd do before the next review.

StepWhat to DoWhy It Works
Run the shortlist test yourselfAsk ChatGPT, Gemini and Perplexity the questions your buyers would ask in your category. Screenshot the answers, including the firms named instead of you. That's a stronger exhibit than any slide about awareness.
Describe the line by what it buysName earned media, review-site presence, expert commentary and original research on the page."Brand" invites the Miscellaneous treatment. These are things a CFO can picture and question.
Attach one leading indicatorPick something you can report every quarter, like branded search volume or how often your firm shows up in AI answers to five category questions.A single number finance can watch move from quarter to quarter carries more weight than a dashboard full of metrics.
Agree on the timeline up frontAsk finance when this line should be judged and write the answer into the plan.A reputation investment held to a 90-day revenue test will almost always fail it.
Cut campaigns before you cut the public recordIf reductions have to happen, trim campaign spend before you touch the work that keeps accumulating.Campaign spend stops working the day you switch it off. The public record keeps building.

What Evidence Should Marketers Bring to the Budget Review?

Marketers should bring screenshots of ChatGPT, Gemini and Perplexity answers in their category. They should describe the line by what it buys, attach one quarterly leading indicator and agree on a review timeline with finance. If cuts are needed, campaigns go before the public record.

Why Verifiable Evidence Beats General Arguments for Brand

The tempting response to a cut is to argue for brand in general terms. Brand matters. Buyers need to know who we are. All true, but a careful CFO can't do much with any of it. Finance hears those sentences every year from different departments, and they don't make it past the next draft.

Finance responds to evidence it can check, like screenshots of the AI answers in your category and a quarterly number with an agreed review date. Hand over something verifiable, and the discussion shifts from whether marketing matters to what the numbers show. Most CFOs are glad to have that conversation.

Line names tend to outlast the meeting where they were chosen. A line called Brand still gets argued over at the next review. One called Miscellaneous becomes the first place finance looks when it needs to find money, and it gets harder to rebuild every year it sits there. The buyers asking an AI tool who to call in 2028 will get answers built from what's published about you between now and then.
