fix(github-signals): resolve gitcrawl credentials from the gh CLI - #24420
Conversation
An expired GitHub token exported in the environment made gitcrawl sync fail with a 401 even when gh could still resolve a working credential. gitcrawl takes the first non-empty value of the variable named by its `[github].token_env` config and only finds out it is invalid when GitHub rejects it, so the stale value was sent on every call. Resolve a fresh credential from the gh CLI and pass it to the gitcrawl child, so a stale exported value is never consulted. gh is asked with GH_TOKEN/GITHUB_TOKEN removed from its environment, since gh returns those variables verbatim and would otherwise hand back the credential being replaced. The author permission lookup uses the same credential; it previously swallowed the same 401 and silently disabled gating. | Fixed PR syncing failing with a 401 when an expired GitHub token was exported in the environment. Each sync now resolves a fresh credential from the `gh` CLI, so a stale `GITHUB_TOKEN` or `GH_TOKEN` is replaced instead of being sent to GitHub. Author permission checks use the same credential. |

On Line 5, the changeset says each sync replaces stale tokens. When gh auth token fails or returns no token, sync intentionally inherits the existing environment. State that replacement occurs when gh resolves a credential.

Fixed in 862b368: the changeset now says the stale value is replaced when the gh CLI resolves a credential, and that the inherited environment is left alone otherwise.

signals/github/src/github-app-owner.ts:20-27— pass the resolved credential to the defaultghrunner here too. This is the package's thirdghspawn (execFileAsync!('gh', args)with no options) and it still inherits the ambient token: a staleGH_TOKEN/GITHUB_TOKENmakesgh api apps/<slug>exit 1,getOwnercatches it and returnsundefined(:61-63), and#isAuthorizedAuthorthen returns false atsignals/github/src/index.ts:2210for every app-owned bot outsideauthorizedBots. Sync now succeeds because of this PR, so authorization runs and this path still fails silently — the same 401 the PR fixes, one call site over. -
signals/github/src/github-gitcrawl-token.test.ts— add a test for the permission-lookup half of the change. The description states the author permission check now uses the same credential, but the new file only exercisesGitcrawlSyncClient.syncPullRequest; every existing permission test injectspermissionResolver(github-bot-authorization.test.ts:88-108), so the defaultgh api repos/.../collaborators/.../permissionbranch atsignals/github/src/index.ts:2304is never exercised. DriveGithubSignalswith nopermissionResolver, mocknode:child_process, and assert that call receives the resolved credential with the stale value replaced.
Verified: with a stale GITHUB_TOKEN, gitcrawl sync mastra-ai/mastra --numbers 24411 --json fails with 401 Bad credentials, and with the resolved credential injected it succeeds. GH_TOKEN=<stale> gh api apps/coderabbitai and gh api user both exit 1. gitcrawl threads and gitcrawl status succeed with a stale token and need no credential. On this head: 135/135 package tests, tsc --noEmit, and lint pass.
The app owner lookup and the author permission lookup spawn `gh api` without options, so they inherit the ambient environment. An expired `GITHUB_TOKEN`/`GH_TOKEN` makes those calls exit 1, which the app owner resolver swallows into `undefined` and authorization reads as "not authorized" — the same stale-credential failure just fixed for gitcrawl sync, silently disabling gates instead of reporting an error. Move the credential resolution into `./github-auth-env.js` so `github-app-owner.ts` can use it without a circular import, and pass the resolved environment to all three child processes. Windows environment names are case-insensitive, so a lowercase `gh_token` survived the exact-key deletion and `gh auth token` answered with the very credential being replaced. Verified: on 9b606e3, package tests (138/138), tsc --noEmit, and lint pass; reverting the case-insensitive scrub fails its test (expected [ 'gh_token', 'github_token' ] to deeply equal []), and the stale-token 401 reproduces end-to-end against the real gitcrawl binary with the resolved credential.
An expired GitHub token exported in the environment made PR syncing fail with a 401, even when
ghcould still resolve a working credential. gitcrawl takes the first non-empty value ofGITHUB_TOKENand only finds out it is invalid when GitHub rejects it, so the stale value was sent on every call. That is easy to hit in a long-lived session, where a wrapper exports an installation token that expires after an hour and never refreshes. Each sync now resolves a fresh credential from the
ghCLI and passes it to gitcrawl, so the exported value is never consulted. Before, gitcrawl inherited the process environment:After, it receives a credential-resolved one:
gh auth tokenis asked withGH_TOKENandGITHUB_TOKENremoved from the child environment, becauseghreturns those variables verbatim and would otherwise hand back the same credential being replaced. The author permission lookup uses the same credential; it previously swallowed the same 401 and quietly disabled permission gating.Verified by syncing a PR against the real gitcrawl binary with a stale
GITHUB_TOKENexported, which fails without this change, alongside focused unit tests, the package test suite, typecheck, lint, and format checks.ELI5
The PR gets a fresh GitHub token before syncing. This prevents old tokens from causing authentication failures.
