Nieuwe leerlingen kwamen aan op de kazerne en werden verrast door dingen als beperkt telefoongebruik en met meerdere mensen op één kamer slapen. Niet omdat het geheim was, maar omdat niemand het vooraf had verteld. Resulterende in uitval aan het begin van de training. Met een wachttijd van soms een jaar tussen keuring en opleiding is er genoeg tijd om dat anders aan te pakken. Onboarding is geen "nice to have”, maar een rekensom. En bij KPMG hebben ze die som gemaakt: een medewerker die een jaar langer blijft, levert minstens €50.000 op. Per persoon. Simone Broos (KPMG) legt het uit in aflevering 3 van Ready, Set, Grow: een betere onboarding zorgt voor een sterkere verbinding, en die verbinding zorgt dat mensen langer blijven. Dat scheelt werving en werven is op zich al duur, nog los van het inwerktraject dat daarna volgt. Want elke nieuwe medewerker moet ook weer helemaal worden opgebouwd naar het niveau van een collega die er al jaren zit. En er zit nog een tweede laag onder die rekensom. Mensen die goed onboard zijn, zijn ook sneller volwaardig inzetbaar. Bij KPMG betekent dat: sneller declarabel bij een klant. Dat betekent gewoon dat die investering letterlijk in euro's terugkomt. De business case is dus niet ingewikkeld. Het probleem is dat onboarding vaak nog wordt gezien als "zacht": leuk, maar te weinig meetbaar. En daarom sneuvelt het als eerste als er keuzes gemaakt moeten worden. Terwijl het antwoord op "waarom investeren in onboarding" gewoon in euro's uit te drukken is. Preboarding: de snelste quick win in je organisatie? Je hebt net je contract getekend. Je viert het met een etentje, en kan aan familie en vrienden trots vertellen waar je straks gaat werken. Dat gevoel van trots, vlak na tekenen, daar kun je als werkgever al op inspelen. En het mooie is: dat is relatief makkelijk te organiseren. Een kleine attentie, een welkomstbericht, toegang tot een platform waarop iemand alvast kan inlezen. Here's a test you can run this week, and it costs nothing. Ask your three most recent hires to write down every question they had in the weeks before and after they started. Then put that list next to your onboarding programme. Some of it will be practical. Some of it won't: what the values actually mean day to day, who decides what, how things really get done around here. Either way, you'll see gaps you can't see yourself, because you already know the answers. Which is the real point. New hires are the only people who can see what's missing, and only for a short while. A few months in, they've absorbed it all and forgotten what it was like not to know. That perspective disappears quietly, with every group that settles in. So one survey a year won't get you there. Ask every new group while they're still in it, and your onboarding keeps improving. What if onboarding never really stops? Most organizations treat onboarding as something that belongs only to the first few months: all the budget and attention goes into day one through day 100, and then it just stops. But the thing that makes onboarding work in the first place, actual connection between people, doesn't have an expiry date. That's why after launching a successful onboarding program, the City of The Hague asked themselves: why only offer this experience to new hires? So instead of leaving it there, they looked at why it worked and built a different version, aimed at people who'd already been with the organization for years. To reconnect them with the organization, the city, and each other. Because what the onboarding program taught them wasn't specific to new hires at all: → Connection comes from meeting people → Engagement comes from context → Culture comes from shared experiences Connection is something you organize. Not just in the first 100 days, but well after.

What makes someone feel at home in a new job? It's usually not company history, or knowing who sits where, or how the parking works. Those things aren't wrong, and they do help with confidence. But onboarding, done well, is about making someone feel seen as an individual, according to Annemieke Van Agthoven, HR Director at Kiwa Nederland. That means bringing people into the culture, the norms and values of the organization. Not for a week, but for at least the coming 6 to 8 months. Get that right, and people feel at home sooner, and start contributing sooner too. What that looks like in practice: → Assign a mentor → Set goals for the first 30, 60, and 90 days → Meet weekly at first, then monthly, specifically to talk through the unwritten rules and ways of working. The things nobody puts in a handbook but everyone's expected to know. Those unwritten rules are the hardest part of any new job to figure out on your own.

A lot of organizations tend to see onboarding as a project: something you set up once, get right, and then leave alone. But onboarding that stays unchanged for years tends to age badly, because what worked when it was first built often no longer matches reality now. Want to keep developing your program? Start by mapping out what new hires actually need. Those insights become your objective basis for every decision you make from there, rather than working off assumptions from when the program was first built. The New York Times does this at several points along the way: → Right after day one and the intro days: did it feel welcoming, do people understand the mission, can they find their way around? → At day 15, 60, and 180: how's job satisfaction, do people have the tools and training they need? → Small focus groups with new hires and managers, to catch what a survey misses. → Once a year, a proper retrospective: what changed, what worked, what's on the roadmap for next year? It's a bit like looking after a plant, as Yes! We Connect put it at Onboard Amsterdam: you keep checking what it actually needs, water, food, the occasional repotting.
